Consulting & Value Creation

Business Diagnostic for service businesses

The Business Diagnostic is a fixed-scope, fixed-fee engagement for owner-led service businesses. Novare Partners answers a defined question about margin, cash, operations or systems with your own data, reconciled to your books. You get a written decision memo and readout, typically 1–2 weeks once your reports are received. You keep all outputs either way.

What it is

What is the Business Diagnostic?

A fixed-scope business diagnostic built around a decision you need to make.

We answer a defined question with your own financial, operating and systems data, reconciled to your books. The fee is fixed and agreed before work begins.

The question can sit on either consulting track at Novare Partners: Finance & Operations, or Systems, Data & AI. The diagnostic is the entry point to our Consulting & Value Creation work.

This kind of work is sometimes called a business diagnostic, a profitability assessment or a business health check.

We work alongside your bookkeeper and certified public accountant (CPA). Bookkeeping and tax stay with them.

Questions it can take

Which decisions can the diagnostic cover?

Any decision with a number or a system behind it, on either track.

Finance & Operations

  • Pricing & margin. Where to raise, hold or cut prices, and what each service line, customer and route earns.
  • Growth. New markets, service lines or acquisitions, with the base case, downside case and cash need.
  • Capital & cash. Major purchases, financing and cash runway, including accounts receivable (AR) and collections.
  • Labor & operations. Staffing, productivity and capacity, with cost to serve by crew and route.

Systems, Data & AI

  • Performance visibility. What to measure, how often, and the key performance indicator (KPI) report or dashboard that shows it.
  • Integrations. Connecting your field-service system or customer relationship management (CRM) system to your accounting system.
  • Data foundation. A database or data warehouse that holds operating and financial data together, reconciled to the books.
  • AI agents & automation. AI agents working on your own data, workflow automation, custom internal tools and AI analysts.

Who it's for

Who is the diagnostic for?

Owner-led service businesses, commercial and residential.

  • Owner-led, with the owner still making the big calls
  • Recurring or route-based work for commercial or residential customers
  • Multiple crews or technicians in the field
  • Data spread across books, field-service system, CRM and call tracking
  • Margin by service, customer or route not visible in current reports
  • A decision coming: a price change, trucks, a hire or a new territory

Industries we work with include HVAC, plumbing and electrical; pest control, lawn and landscape; pool service, cleaning and janitorial; and commercial print and job shops.

What you get

What do you get from the diagnostic?

A written answer to the question, with the analysis and the downside in view.

  • Written decision memo with the supporting analysis behind it
  • Unit economics view relevant to the question, by service line, customer or route
  • Build, integration or automation plan, for systems questions
  • Downside case and cash impact alongside the base case
  • Focus areas and recommended first actions, with the reasoning for each
  • Readout session with the owner to walk through the findings

You keep all outputs either way.

What we need from you

What data do you need from us?

A few standard reports from the systems you already use.

  • Monthly profit and loss (P&L) statement and AR aging
  • Job or invoice export from the system you schedule and bill in
  • If available: payroll or hours by tech, price list and route data
  • Current system list and access, for systems questions

We confirm the final data list with you at kickoff.

How files are shared

Please do not send financial files through the contact form. We set up a secure link for sharing after the initial call. Access to your data is restricted to the people working on your business.

How it works

How does the diagnostic work?

Kickoff to readout, in a fixed sequence.

  1. Kickoff

We agree on the question, the data request and the fixed fee in writing.

  2. Reports received and reconciled

Your reports arrive through a secure link, and we reconcile them to your books before we show a number.

  3. Analysis

We build the analysis, with a downside case and cash impact alongside the base case.

  4. Written memo and readout

You receive the written decision memo, then walk through the findings with us in a readout session.

Typical timeline: 1–2 weeks once your reports are received. Timing depends on how quickly the reports arrive and how much reconciling they need.

The diagnostic covers the Frame, Underwrite and Decide stages of our consulting method. Pilot, Read back and Scale, fix or stop come in the work that follows.

Terms

What are the commercial terms?

What is agreed before the work starts.

  • Fixed fee, agreed before work begins
  • You keep all outputs either way
  • No obligation to continue after the readout
  • Fee credited against the first month of a consulting retainer

Scope and cost are agreed in writing before any work begins. We cover both on the initial call, after we understand the question in front of you.

What usually comes next?

The usual order after a diagnostic, with no obligation to continue.

Questions

Questions about the Business Diagnostic

Cost, timing, data and what happens next.

What is the Business Diagnostic?

The Business Diagnostic is a fixed-scope, fixed-fee engagement from Novare Partners for owner-led service businesses. We answer a defined question with your own financial, operating and systems data, reconciled to your books. You get a written decision memo, the supporting analysis and a readout session, and you keep all outputs either way.

How do I find out which parts of my service business make money?

Start with reports you already have: a monthly profit and loss statement, a job or invoice export, and accounts receivable aging. In the Business Diagnostic, Novare Partners reconciles those reports to your books and builds a unit economics view by service line, customer and route. The written memo shows where the business makes and loses money and where to start.

What do I get from the diagnostic?

You get a written decision memo with supporting analysis, a unit economics view relevant to the question, and a downside case and cash impact alongside the base case. For systems questions, you also get a build, integration or automation plan. The memo sets out focus areas and recommended first actions, and a readout session walks through the findings.

What data do you need for a profitability analysis of my service company?

We need a monthly profit and loss statement, accounts receivable aging, and a job or invoice export from the system you schedule and bill in. If available, payroll or hours by technician, a price list and route data help. For systems questions, we also need your current system list and access. Please do not send financial files through the contact form; we set up a secure link after the initial call.

How long does the diagnostic take?

The Business Diagnostic typically takes 1–2 weeks once your reports are received. Timing depends on how quickly the reports arrive and how much reconciling they need. We agree on the question and the data request at kickoff, so the analysis can start when the files are in.

How much does the diagnostic cost?

The Business Diagnostic has a fixed fee, agreed before work begins. Scope and cost are agreed in writing before any work begins, and we cover both on the initial call after we understand the question in front of you. The fee is credited against the first month of a consulting retainer if you continue.

Do we need new software?

No. Novare Partners works with the systems you already use, such as your accounting system and the system you schedule and bill in. If the diagnostic leads to a dashboard, integration or internal tool, it is built around those systems.

Are you replacing our bookkeeper or CPA?

No. Novare Partners does not close the books or file taxes, and bookkeeping and tax stay with your bookkeeper and certified public accountant. We work alongside them on the owner's decisions and on the systems and tools behind those decisions.

Is this the same as hiring a part-time CFO?

No. Novare Partners is not a bookkeeping, CPA or outsourced finance function, and we do not run your accounting. We answer a defined decision with your own data and build the systems and tools behind it, working alongside your bookkeeper or CPA. Ongoing work after the diagnostic takes the form of a consulting retainer across Finance & Operations and Systems, Data & AI.

Can the diagnostic answer a systems or AI question?

Yes. The question can come from the Systems, Data & AI track: connecting your field-service system or CRM to your accounting system, setting up a database or data warehouse, automating a workflow, or putting AI agents to work on your own data. For those questions, the memo includes a build, integration or automation plan alongside the downside case and cash impact.

What industries do you work with?

Novare Partners works with owner-led service businesses, commercial and residential. That includes HVAC, plumbing and electrical; pest control, lawn and landscape; pool service, cleaning and janitorial; and commercial print and job shops. The common traits are recurring or route-based work, multiple crews or technicians, and data spread across several systems.

What happens after the diagnostic?

There is no obligation to continue, and you keep all outputs either way. If you continue, the usual options, in order, are a consulting retainer across Finance & Operations and Systems, Data & AI; a one-time project with a fixed scope; or the Monthly KPI & Forecast Pack. Scope and cost are agreed in writing before any work begins.

How is our data handled?

Access to your data is restricted to the people working on your business. We set up a secure link for sharing files after the initial call, so please do not send financial files through the contact form. For systems questions, the access we need is agreed with you at kickoff.

What decision is in front of you?

Tell us the question, and we will tell you what we would need to answer it.
